Extenda Retail is a global provider of retail software and services that support customer checkout, scanning, and back-end warehouse logistics. As the company continues to modernize its platform, it is developing High Retail, a fully cloud-native solution built on Google Cloud.
Alex Lundverg Santos, Platform Lead at Extenda Retail, is responsible for selecting Google Cloud products, defining platform architecture, and ensuring strong security and governance. As Extenda Retail evolves its cloud strategy and begins exploring artificial intelligence, the team must balance innovation with the realities of enterprise customers who are often cautious about rapid change.
The Challenge
As Extenda Retail scaled its Google Cloud environment, maintaining financial transparency and operational control became increasingly critical. The team relied on DoiT and DoiT Cloud Intelligence as a core partner for cloud billing, financial reporting, and cost visibility, while also depending on expert support during high-severity infrastructure incidents.
Developing and scaling new products and features heightened the importance of proactive interaction with the Customer Success Team and on-demand engineering expertise to ensure continuity, prevent inefficiencies, and reduce churn risk.
At the same time, Extenda Retail needed to make confident architectural decisions across both established Google Cloud services and emerging technologies. This included optimizing existing infrastructure, identifying areas of waste, and validating early designs for new AI-driven initiatives.
The Solution
DoiT assigned a dedicated Customer Success Manager, Kinga Tegdesova, who established a bi-weekly engagement cadence with Extenda Retail. These sessions quickly evolved into strategic working meetings focused on prioritization, roadmap alignment, and identifying where targeted engineering support could deliver the most value.
Kinga coordinated Forward Deployed Engineer (FDE) engagements tailored to Extenda Retailโs needs. Hannes Hayashi, FDE, supported infrastructure optimization efforts, including activating Cloud Diagrams and conducting insight reviews. Sasha Heyer, FDE as well, provided architectural guidance and technical validation for Extenda Retailโs new AI initiatives, helping the team evaluate best practices and Google Cloud-native approaches.
One of the most impactful initiatives was an insight review focused on SSD storage utilization. Extenda Retailโs infrastructure relied heavily on high-performance SSDs, which accounted for a significant portion of its cloud spend. With support from Hannes, Extenda Retail conducted a detailed usage analysis using a customized SSD filter to identify workloads based on actual throughput. The analysis revealed that many services were consuming premium SSD resources without requiring the performance characteristics they provided.
Based on these findings, DoiT worked closely with Extenda Retail to plan and execute a storage tier rebalancing. Services with low I/O requirements were migrated to more cost-effective storage options, while high-performance SSDs were reserved for workloads that genuinely needed them. This approach reduced waste without compromising system reliability or performance.
In parallel, DoiT supported Extenda Retailโs early exploration of an AI-powered chatbot. In a dedicated architectural session, the teams reviewed design patterns, data requirements, and Google Cloud services to support a solution intended to serve both Extenda Retailโs customers and its end-users.
The Results
The engagement delivered measurable improvements across both financial and operational domains. Extenda Retail gained greater visibility into cloud spend through detailed reporting and cost-anomaly detection, helping prevent unexpected overruns and supporting more informed budgeting decisions.
Infrastructure optimization efforts reduced inefficient use of high-cost SSD storage, improving overall cost efficiency while maintaining performance for critical systems. The team also benefited from faster decision-making when selecting Google Cloud services, supported by expert guidance on products such as Spanner, autoscaling, and observability tooling.
Operationally, DoiTโs responsiveness and depth of expertise proved especially valuable during high-severity incidents. Collaborative troubleshooting accelerated root cause analysis and resolution, minimizing business impact and reinforcing trust in the partnership.
Perhaps most importantly, the bi-weekly sessions became a strategic forum for Extenda Retail. Rather than reactive support, the relationship shifted toward proactive planning, idea validation, and alignment on initiatives that would deliver the greatest business value.
What's Next?
Extenda Retail plans to expand its use of DoiT Cloud Intelligence as it continues to scale its platform. The team is preparing to onboard DataHub once the right datasets are ready and is closely watching the evolution of Cloud Diagrams, particularly features that provide deeper visibility into traffic flow and system interactions.
